We were forced to migrate our users from our data discovery tool (Redash) because the cloud version was going to be discontinued. We interviewed our most active users to understand which features were key for them and analised the activity log of the tool to validate what our users were mentioning.
With that information we conducted a market research to find the best fitting tool that would allow us to do a smooth transition within the timelines that we had but at the same time that covered the most critical features for our users.
Once we found the next tool to use (PopSQL), we elaborated a roadmap involving our engineering and analytics team, setup the most important milestones (user migration, query migration, tool activation, ...), created the needed documentation and started the communication with all the involved users.
The transition was done with minor issues and users could adapt quickly to the new tool.
